What is integration debt?

It shows up as a business where nobody can change anything without something unrelated breaking, and where one person is the only one who understands why a particular sync exists. Like any debt it is not automatically bad: a quick connection that unblocks real work is often the right call. It becomes expensive when nobody wrote down what it does, so the fix is usually documentation and ownership rather than rebuilding.
